How to self-manage an HOA, step by step

Moving from a management company to self-management is a transition project, not a switch. Done in order, it takes a board about eight to twelve weeks. Done out of order, the association ends up without insurance, without records, or without a legally valid budget.

Before you decide

Read the declaration and bylaws for anything requiring a licensed manager, and read the management contract for its notice period and termination terms. Most contracts require 30 to 90 days' written notice, and some auto-renew if you miss the window.

  • Note the contract's notice period and renewal date.
  • Count how many owners are genuinely willing to serve — two is fragile, three works.

The transition, in order

    Vote the change at a properly noticed meeting

    Put the decision on the agenda, notice it the way the bylaws require, and record the vote in the minutes. Self-management adopted informally is the first thing a dissenting owner will challenge.

    Give written notice to the management company

    Send notice by the method the contract specifies, keep proof of delivery, and set the effective date at least two weeks after your records handover date.

    Demand a full records handover

    Governing documents, plans, insurance policies, contracts, vendor list, owner roster, ledgers, bank statements, tax filings, reserve study and minutes. Ask for it in a structured format and check the list off item by item — this is the step boards regret skipping.

    Open association bank accounts under board control

    One operating account and one separate reserve account, in the association's name, with two signatories. Never mix association money with personal accounts.

    Re-paper insurance and the fidelity bond

    Confirm the master policy, directors-and-officers cover and a fidelity bond sized to the funds the board can access. Tell the broker the association is now self-managed; some policies are written on the assumption of professional management.

    Set up accounting and a document home

    Decide who does bookkeeping and where the records live. A shared platform every owner can read beats a folder on one laptop, and it makes next year's handover trivial.

    Adopt the budget and dues for the coming year

    Build the operating budget from the last two years of actuals, add the reserve contribution the reserve study calls for, and approve it the way the bylaws require before the year starts.

    Run the first annual meeting yourself

    Notice it correctly, publish the agenda and the accounts in advance, take attendance and proxies, record the votes, and distribute minutes. Once you have done one, the rest is repetition.

What to outsource on day one

  • Bookkeeping, if nobody on the board is comfortable with a ledger.
  • The reserve study — every three to five years, by a specialist.
  • Annual tax filing and any required audit or review.
  • Legal review of collection and enforcement policies, once.
